Dead Stock in a Clothing Shop: How to Prevent It and Clear It

Practical steps for clothing shop owners to spot dead stock early, clear old pieces without big losses, and buy smarter so less stock gets stuck next season.

What dead stock really costs your shop

Every clothing shop has a corner of the godown or a top shelf full of pieces that never sold: the wrong colour, the odd sizes, last season's print. It is easy to ignore them, because the money was spent long ago. But dead stock keeps costing you every single day it sits there.

The money locked in those pieces cannot be used to buy fresh styles that customers are asking for. They take up shelf and storage space you pay rent for. And clothes lose value with time: fabric yellows, packets get dusty, and fashion moves on. A kurti that could sell at ₹600 this season may struggle to sell at ₹300 next year.

The good news is that dead stock is mostly a buying and tracking problem, not bad luck. This guide shows you how to spot it early, clear what you already have, and buy in a way that leaves less behind.

Spot slow movers before they become dead stock

A piece does not become dead stock overnight. It starts as a slow mover, and the earlier you notice, the more options you have. The simplest tool is a register or a phone note with the date each lot arrived and how many pieces you bought.

Once a week, look at every lot that has been in the shop for more than 30 to 45 days. Count how many pieces are left. If a lot has sold less than half in that time, it needs attention now, while it is still in season and still looks fresh.

Also look at sizes and colours, not just styles. Often a style sells well in M and L but the S and XXL pieces stay behind. That tells you something useful for the next order.

  • Write the arrival date on every lot or carton
  • Check lots older than 30-45 days every week
  • Flag any lot that has sold less than half
  • Note which sizes and colours are left over

Act early: simple ways to move slow stock

Before you think about discounts, try moving the stock to where customers can see it. Pieces folded at the back of a shelf rarely sell. Put slow movers on a mannequin, near the counter or at the entrance, and style them with something that is already selling.

Pair a slow piece with a fast one. A plain dupatta that is not moving can be suggested with a kurti that is. A slow belt or wallet can go with a pair of jeans. Customers often buy the combination when they would not have picked the slow piece alone.

Use WhatsApp. Send a photo of the slow pieces to your regular customers with a short message. Many small-town customers prefer to see new arrivals on their phone first, and a personal message from a shop they trust works better than a sign on the wall. Naye colours aaye hain, ek baar dekh lijiye goes a long way.

Clear old stock without losing too much

If a lot is still stuck after you have tried display, pairing and WhatsApp, it is time to clear it. The key is to clear in steps, not to jump straight to the deepest discount. Start with a small price cut while the piece is still in season, and go lower only if it still does not move.

Combo offers often work better than a flat cut, because they move more pieces and keep your bill size up. Two for a set price, or a free accessory with a purchase above a certain amount, can clear old pieces while customers feel they got a good deal.

For stock that is truly old, think beyond your own counter. A one-day sale before a festival or at the end of a season brings in bargain hunters. Some shop owners sell leftover lots to smaller shops or weekly market sellers in nearby villages at close to cost. Getting most of your money back to buy fresh stock is better than holding on for another year.

  • Small discount first, deeper only if needed
  • Combo and bundle offers instead of flat cuts
  • End-of-season or pre-festival clearance days
  • Sell remaining lots to smaller sellers near cost

Buy smarter so less stock gets stuck

Clearing dead stock fixes the past. Preventing it fixes the future, and that starts with how you buy. The biggest cause of dead stock is buying too much of one thing at once, usually because the wholesaler insisted on a large minimum or because a bigger lot looked cheaper per piece.

Buying smaller quantities more often is one of the best protections you have. Test a new style with a small lot, see how it sells for two or three weeks, then reorder what works. You may pay a little more in freight over a season, but you save far more by not being stuck with pieces you have to discount.

Pay attention to size ratios too. If your town buys mostly M, L and XL, do not take a lot with equal pieces in every size. Ask for a ratio that matches your customers, and choose brands whose MOQ lets you do that. Our guide on MOQs explains how to read minimum orders and size sets before you commit.

How GarmentBazaar helps you buy in smaller lots

On GarmentBazaar, every listing shows the wholesale price per piece and the brand's MOQ before you sign up, so you can judge the risk of a lot before you place an order. Many brands set small MOQs, and you can sort collections by MOQ to start with the smallest lots.

Your retailer dashboard keeps your order history, so when a style sells well you can reorder it in one tap instead of buying a big lot up front. That makes the buy small, test, reorder habit much easier to follow. Joining is free for retailers.

Before you order, the free stock planner and margin calculator on the homepage help you decide how many pieces to take and what shelf price you need, including room for some discounts.

A monthly dead stock check for your shop

Set aside one hour at the start of every month. It is the easiest way to stop dead stock from building up quietly in the background, and it gives you clear lessons for your next order.

After two or three months you will see a pattern: which types of pieces, sizes and price points get stuck in your shop. Use that pattern every time you buy, and the corner of unsold stock will get smaller each season.

  • List every lot older than 60 days and its pieces left
  • Decide one action per lot: display, combo, discount or clear
  • Note the sizes and colours that did not sell
  • Write down what you will buy less of next time
  • Reorder the styles that sold out, in small lots

Questions retailers ask

When should I start discounting a slow-moving style?+

Try better display, pairing and a WhatsApp message first. If a lot has still sold less than half after 30-45 days and the season is ending, start with a small discount and go deeper only if it still does not move.

Is it better to sell dead stock at a loss or keep it for next season?+

Clothes usually lose value over time, and the money locked in old stock cannot buy fresh styles. In most cases, getting most of your money back now is better than holding pieces for another year.

How does a lower MOQ help reduce dead stock?+

A lower MOQ lets you test a style with fewer pieces and reorder only what sells. On GarmentBazaar the brand's MOQ is shown on every listing, and you can sort collections by MOQ to find smaller lots.
